Overview
- Role
- Fractional CTO and growth lead across the platform, measurement and acquisition.
- Problem
- Course pages were losing rankings, the flagship course had the lowest close rate in the portfolio, and lead sources were judged by volume rather than revenue.
- What I did
- I connected Search Console, analytics and CRM records, then used the same numbers to make platform, content and acquisition decisions.
- Result
- July–September 2026 against the same quarter of 2025: revenue up 129%, enrolments up 117%, organic revenue 3.2x and AU search impressions 3.4x. The decisive fix was consolidation: the provider's own pages were outranking its course pages on the same terms.
Outcomes
- +129% Revenue, best quarter on record July–September 2026 vs the same quarter of 2025 Client CRM, pulled 1 October 2026 after the quarter closed; enrolments rose 117%
- 3.2x Organic revenue July–September 2026 vs the same quarter of 2025; the quarter matched all of calendar 2025 Client CRM, pulled 1 October 2026
- 3.1x Organic leads July–September 2026 vs the same quarter of 2025 Client CRM, pulled 1 October 2026
- 3.4x AU search impressions 1 July–28 September 2026 vs the same window of 2025 Google Search Console, Australia; clicks grew 3.1x
- 2.45x Course-page conversion 2.27% to 5.57% after one on-page change Controlled before-and-after; unchanged control pages stayed flat
- +40% AI answer appearances in one month June to July 2026 Google AI features; AI citations grew 55% in the same month
Scope
Fractional CTO
I owned the website, course pages, CRM, analytics and integrations used by marketing and sales.
- Website and course pages
- Campaign landing pages
- CRM workflows
- Analytics and dashboards
- Platform integrations
Growth Marketing
I based content, search and paid decisions on matured win rates and revenue per lead, not raw lead counts.
- Cluster consolidation
- Course-page CRO
- Content strategy
- SEO, AEO and GEO
- Paid spend reallocation
- Lead-channel economics
The diagnosis set the work. The result set the next decision.
- Diagnose. I found the provider's own category and landing pages outranking its course pages on the same terms. The loss was cannibalisation, not a competitor.
- Consolidate. I kept one canonical page for each commercial term and redirected the duplicates. The largest cluster went from 43 live pages to 19, and its leads grew 66% in the month the restructure shipped.
- Convert. I changed the course-page hero, social proof and titles. Conversion rose from 2.27% to 5.57%.
- Reallocate. I ranked channels by matured win rate and revenue per lead, then moved budget toward organic and high-intent sources.
Evidence
July–September 2026 against the same quarter of 2025
The provider's best quarter on record: revenue grew 129% and enrolments 117%. Organic revenue reached 3.2x, and that one quarter matched all of calendar 2025.
| Metric | Change |
|---|---|
| Revenue | +129% |
| Enrolments | +117% |
| Leads | +85% |
| Organic revenue | 3.2x |
| Organic enrolments | 2.8x |
| Organic leads | 3.1x |
| AU search impressions | 3.4x |
| AU search clicks | 3.1x |
| AU average search position | 28.5 to 8.4 |
| Non-brand AU keywords in the top 10 | 371 to 2,659 |
Revenue, enrolments and leads are all channels; the organic rows are the CRM's organic source. Organic revenue for 2026 to September is already 2.1x all of calendar 2025. Search rows are Google Search Console, Australia, over 1 July to 28 September in each year; the keyword count is non-brand queries with at least 10 impressions, a narrower basis than the July 2026 tiers below.
Search visibility
First-page keywords grew from about 1,000 to 5,400 by July 2026.
| Ranking tier | Start | July 2026 |
|---|---|---|
| First-page keywords, top 10 | ~1,000 | ~5,400 |
| Top-three positions | ~330 | ~1,800 |
| Keywords earning visibility | ~5,800 | ~17,200 |
First-page keyword rankings increased by approximately 5x.
Course-page conversion
Course-page conversion rose from 2.27% to 5.57% after one on-page change.
| Period | Conversion rate |
|---|---|
| Before | 2.27% |
| After | 5.57% |
A single May 2026 change: hero, social proof and titles across the course pages. Control pages stayed flat over the same 19 days, so the lift reads as the change, not the season. The highest-confidence result in the engagement.
Value per lead index
Weighted by matured win-rate and revenue per enrolment, an organic lead is worth about twice a bought marketplace lead and nearly six times a paid social lead.
| Channel | Value per lead |
|---|---|
| Organic, earned | 100 |
| Aggregator, high-intent | 86 |
| Paid search | 74 |
| Bought lead marketplace | 51 |
| Paid social | 17 |
Value per lead is matured win-rate times average enrolment value, indexed to organic = 100, on a cohort old enough for the sales cycle to complete. Raw lead counts crowned the bought marketplace; this weighting reversed the ranking. Organic revenue passed $1.6M over the 2025–26 financial year.
AI answer visibility
Google AI-feature appearances grew 40% in one month, and six course pages entered the ten most-cited pages.
| Measure | June 2026 | July 2026 |
|---|---|---|
| Google AI-feature appearances | 56,533 | 79,272 |
| AI citations, top 100 pages | 9,014 | 13,923 |
| Course pages among the ten most-cited | 0 | 6 |
Google Search Console AI-features export and Microsoft Clarity citation export. The two instruments measure different surfaces and sit side by side, not summed. By mid-July, ChatGPT and Copilot were referring leads directly into the CRM.

Common questions
What did the fractional CTO and growth engagement deliver?
July–September 2026 was the provider’s best quarter on record. Against the same quarter of 2025, revenue grew 129% and enrolments 117%. Organic leads reached 3.1x, organic enrolments 2.8x and organic revenue 3.2x; that one quarter’s organic revenue matched all of calendar 2025. AU search impressions reached 3.4x. The figures come from the client’s CRM and Search Console.
What was the most important fix?
The course pages were losing to the provider’s own category pages, landing pages and blog posts targeting the same terms. I consolidated each cluster onto one canonical page and redirected the duplicates. The largest cluster went from 43 live pages to 19, and its organic leads grew 66% in the month the restructure shipped.
Which acquisition channel produced the most valuable leads?
Organic. Weighted by matured win-rate and revenue per enrolment, an organic lead is worth about twice a bought marketplace lead and nearly six times a paid social lead. Raw lead counts crowned the bought marketplace; the value weighting reversed the ranking, and budget moved toward organic and high-intent sources.
Does the provider show up in AI answers?
Yes. Google’s AI features showed the provider 79,272 times in July 2026, up 40% in one month, and AI citations grew 55%. Six of the ten most-cited pages are now course pages; in June, none were. ChatGPT and Copilot now refer leads directly into the CRM.
